На предприятии одного из агрохолдингов увеличились продажи. Но уровень сервиса – объемы выполненных заказов стали отставать от заявок. А это совсем «не прекрасно», решил генеральный директор, он же председатель совета директоров, он же собственник.
Ситуация прояснилась довольно быстро: на участке упаковки возникло «узкое место», не хватает мощностей. Какие предложения по оборудованию, сроки, поставщики, в общем, где ТЭО…
Просчитали, проинвестировали обновление линии упаковки на более производительные современные машины. Приехали итальянцы, все наладили. Уехали.
Ожидали роста производительности на 70% , а получили… на 40%. Опять приехали наладчики, поработали с инженерно-технической службой, опять обучили, тестовые запуски, опытная эксплуатация - все нормально. А линии в сменах все равно не дают ожидаемой производительности…
Тогда один из членов правления вышел на нас и согласовал «попробовать» то, что называется методами «бережливого производства».
У толковых консультантов тысяча и один вариант заходов на решение проблем. В данном случае, был выбран вариант fast trac. Неотгруженные объемы очень легко переводятся в деньги. Первое на что мы обратили внимание, это, то, что все обмениваются мнениями, а данных – фактов – практически нет. Поэтому – все на пленэр! В производство!
Провели несколько часов наблюдений. И что же команда увидела?

Intelligent consultants have a thousand and one approaches to solving problems. In this case, the fast trac option was chosen. Non-shipped volumes are very easily converted into money. The first thing we noticed is that everyone exchanges opinions, and there are practically no data - facts. Therefore - all in the open air! In production!
